Archived prototype that ran an eight-phase SDLC in Hermes Agent, gated by a Supermodel code graph

In short

Big Iron is an archived prototype that ran Hermes Agent through an eight-phase software development cycle, with each phase gated by checks against a Supermodel code graph. Its authors have since rebuilt the idea as supermodel factory in the supermodel CLI.

What Big Iron does

Big Iron launches Hermes Agent with a set of phase skills preloaded and lets it run autonomously through an eight-phase cycle: planning, arch_check, codegen, quality_gates, test_order, code_review, refactor and health_cron. Phases run in order, and none advances until it passes its graph-based gate. The graph comes from Supermodel, an MCP server that Hermes consumes natively. It keeps a persistent multi-layer graph of the codebase, covering the call graph, dependency graph, domain graph and AST, and the agent queries that graph instead of loading files.

A factory entry point offers run, health and improve commands, for example factory run ./demo with a task description. graph_gate.sh wraps the Supermodel REST API for git hooks, GitHub Actions or other CI, with arch, quality, coverage, health and impact checks that exit 0 on pass and 1 on fail. The repository includes a layered Python demo app with 36 tests.

Key features

  • Eight ordered SDLC phases, each backed by a Hermes skill
  • Graph-based gates for architecture, quality, test order and health
  • Supermodel MCP server providing call, dependency, domain and AST graphs
  • factory command with run, health and improve modes
  • graph_gate.sh for CI and git hooks, returning exit code 0 or 1
  • Layered Python demo app with 36 tests

When to use it

  • Studying how to gate each phase of an agent-driven development cycle with a code graph
  • Using graph_gate.sh as a CI step to check architecture, coupling and blast radius
  • Reading the phase skills as a reference for combining Hermes skills with an MCP code-graph server

Who it is for: Developers interested in graph-gated AI development workflows who can read an archived prototype as a reference.

How it fits with Hermes Agent

Built around Hermes Agent, which is launched with all phase skills preloaded and uses the Supermodel MCP server natively.

Note: The repository is archived, and its README says Big Iron was an experimental prototype now replaced by supermodel factory in the supermodel CLI.

FAQ

What is Big Iron?

Big Iron is an experimental, now archived project that ran Hermes Agent through an eight-phase development cycle. Each phase had to pass a check against a Supermodel code graph before the next one began.

Is Big Iron still maintained?

No. The repository is archived, and its README says the prototype is no longer maintained. The functionality was rebuilt as supermodel factory in the supermodel CLI.

Does Big Iron work with Hermes Agent?

Yes, it was built around Hermes Agent. Hermes runs a skill for each phase and queries the Supermodel graph through MCP.
