Agent skill that designs a process into an ICM workspace or restructures a folder into one

In short

icm-architect is an Agent Skills package that designs a process or problem as an ICM workspace, where folder structure carries the agent architecture. It can also restructure an existing folder, and the README lists Hermes Agent as supported.

What icm-architect does

ICM, Interpretable Context Methodology, uses numbered folders for sequencing, hierarchy for context scoping and plain Markdown files for state. The skill has two modes. Build extracts stages, checks and what is stable versus per-run from your description, then scaffolds the smallest workspace. Restructure audits a folder, classifies each file as catalog, contract, factory, product or dead, proposes a migration map for approval, then migrates and validates.

Workspaces are built from sequences, shelves and catalogs, in forms such as pipeline, record library, knowledge bundle, context map and system map. Each step ends in a check by a person, script or small model. Results pass a walk test, where an agent with no memory must orient and report status from the files alone. The README cites a paper by Van Clief and McDermott.

Key features

  • Build and restructure modes
  • Five workspace forms
  • File classification and migration map
  • Checks at the end of every step
  • Walk test validation
  • Works in any SKILL.md client

When to use it

  • Turning a recurring workflow into a folder-based pipeline
  • Reorganising a messy repo or vault for agents
  • Building a quote-checked knowledge bundle

Who it is for: People who want agents to work from structured folders instead of orchestration code.

How it fits with Hermes Agent

It follows the agentskills.io format. For Hermes Agent, place the folder in ~/.hermes/skills/ or list ~/.agents/skills under skills.external_dirs.
